Kooiker Logistiek: From proof of execution to data-driven quality improvement

Kooiker Logistiek is a full-service logistics provider based in the Netherlands, operating primarily across Europe and in the Benelux. The company is a familyowned business and has grown considerably in recent years to eight locations. With a pragmatic, downtoearth mentality rooted in the north of the country, it now employs 420 people. 

Kooiker operates a large logistics network of 170 trucks and four warehouses totaling 180.000 square meters, supporting approximately 225.000 pallet locations. Serving multinational customers across goods ranging from food to dry goods, material handling is a big core operational responsibility where execution directly impacts quality, risk, and customer trust. 

For this case study, we spoke with Siebe Klaver, Logistics Manager, to understand how material handling is managed in daily operations. 

Proof as the priority 

Incidents are an inherent part of logistics operations. With high volumes, multiple handovers, and constant movement of goods, deviations, damages, and exceptions inevitably occur. The real challenge is not preventing every incident, but being able to clearly document what happened when questions or claims arise later. 

Kooiker initially introduced Cargosnap with a clear and practical goal: capturing proof at the moment of execution. By using photos, inspections, and digital forms, the team could document what happened during loading, unloading, and inspections, providing real evidence when damage claims or disputes needed to be addressed. 

Before that, information was largely captured on paper, through static PDFs, or shared manually via email and verbal handovers. Retrieving the right evidence after the fact took time and often depended on individual follow-up. Cargosnap changed this by enabling proof to be captured directly on the warehouse floor, as execution happened. 

As Siebe explains: 

“If you receive a container with a leakage inside and you receive a damage claim of €30,000 or €40,000, you realize… without Cargosnap, we wouldn’t have been able to prove what actually happened.”

Bringing consistency to material handling 

Once proof capture became part of daily operations, consistency followed naturally. Similar handling situations were recorded in the same way across shifts and locations, creating a more uniform way of working on the warehouse floor. 

As part of this standardization, container numbers are now automatically validated as they are captured, ensuring documentation is immediately linked to the correct shipment. This prevents mix-ups, removes manual checks, and reduces the risk of errors that can lead to disputes or incorrect claims. 

Clear steps guide what needs to be captured in each situation, reducing reliance on individual judgment and bringing predictability to execution. As one operator explains: 

“It is a great and easy App to us in our work. Clear steps on what to do next. If you are a beginner in this warehouse, Cargosnap is very helpful. Saves me lots of time of walking up and down to the office when something is wrong.” 

As a result, material handling became a visible, structured, repeatable process, laying the foundation for reliable data and continuous improvement. 

When proof turned into operational insight 

Kooiker realized that the real potential of Cargosnap went beyond proof. Every photo taken and every form filled in contributed to a growing dataset of execution data. Handling deviations, damaged packaging, container or truck issues, and incorrect quantities were no longer just individual incidents. They became data for Kooiker Logistiek and their customers.  

With this structured data available, could Kooiker Logistiek start analyzing patterns that had previously remained invisible. Instead of responding to issues one by one, the team could identify recurring causes, understand where risks originated, and take targeted action to improve quality processes.  

Data that enables better customer conversations 

Structured quality data has changed how Kooiker engages with its customers. While some customers were initially cautious about having their handling data captured and analyzed, transparency and consistency quickly built trust. Instead of relying on assumptions or one-off explanations, conversations are now grounded in shared, verifiable data from material handling processes.  

By using aggregated insights from photos, forms, and deviations, Kooiker and its customers can jointly identify where processes break down, assess recurring risks, and agree on concrete improvements. What once raised concerns is now actively requested, as customers trust the data and use it to improve their own operations.

Quality data as a differentiator 

What differentiates Kooiker today is not just the ability to provide proof, but the ability to analyze material handling data at scale and use it to continuously improve quality and reduce risk. Material handling has evolved from a defensive necessity into a strategic asset that supports stronger customer relationships and scalable operations.
